Most hi-po programmes offer visibility, stretch assignments, and senior sponsorship. Leaders are identified, labelled, and given access. They attend leadership events, are introduced to the executive committee, and are assigned a mentor. Two years later, they are still rated as ready-in-two-years. The label has not produced the capability. The visibility has not closed the gap.
Succession readiness is a specific capability state: the leader can demonstrate the specific leadership behaviours the target role requires in live situations observed by the stakeholders who will make the promotion decision. For each identified successor, ProventusHR maps the specific capability distance between current demonstrated behaviour and the target role requirements. Drawing on 360 data, stakeholder observation, talent review notes, and a structured conversation with the manager and CHRO. The output is a named, specific capability distance the programme must close. Not a development plan. A design brief.
Gap-Specific Programme Architecture
The LEAP Senior Leaders journey or Director's Forge intensive is calibrated to the specific gaps the analysis identifies. If the primary gap is strategic thinking, the module architecture and simulation scenarios are built to surface and develop that capability. If the gap is executive presence, the design centres on the specific situations where that gap is most visible. Generic succession curricula produce generic outcomes.
Sponsor Activation
Executive sponsors are engaged as active participants in the succession readiness architecture. Sponsors brief the programme facilitator on the specific leadership behaviours they need to observe. They attend mid-programme reviews and co-sign the 90-day evidence documentation. Sponsorship in a ProventusHR succession engagement is accountable, not ceremonial.
Promotion-Ready Evidence
The Self Impact Showcase at programme close produces specific, stakeholder-rated, behaviourally-documented evidence that the talent review panel needs to make a confident promotion decision. The document names the capability gap, the programme design, the specific behaviours practised in live situations, the stakeholder observations, and the assessed readiness for the target role.

This analysis draws on 360 data, stakeholder observation, talent review panel notes, and a structured conversation with the candidate's manager and CHRO. The output is a specific capability distance: the named behaviours the candidate needs to demonstrate before they can credibly step into the role.

Candidates who know they are being developed for a specific role bring a different quality of engagement to the development programme than those who believe they are attending a general leadership journey. The specificity of the capability gap analysis and the targeted nature of the programme make this transparency natural. It also supports succession retention: candidates who know the organisation is investing in their specific succession readiness are significantly less likely to leave.
Six to twelve months depending on the size of the capability gap and the timeline to the succession event. Where the succession event is imminent, ProventusHR recommends The Director's Forge two-day intensive combined with individual coaching as the fastest path to evidenced readiness. Where the timeline is 18 months or more, a full LEAP Senior Leaders journey produces more comprehensive capability development and richer promotion-ready evidence.
The executive sponsor has three specific responsibilities: briefing the programme facilitator on the specific leadership behaviours they need to observe from the candidate; attending a mid-programme review to provide structured feedforward; and co-signing the 90-day promotion-ready evidence documentation confirming whether the specific behaviours were observed. Sponsorship is an accountable role with named obligations, not a ceremonial title assigned at the start of the programme.
Both. Where multiple successors are being developed for similar roles at similar levels, a cohort LEAP journey produces peer learning and mutual accountability that individual development cannot replicate. Where the succession need is specific to an individual with a unique capability gap and a defined target role, individual coaching is more appropriate. ProventusHR often designs a combination: a cohort journey for shared capability requirements and individual coaching for the gaps that differ across candidates.
ProventusHR produces a programme-level evidence report at close documenting the capability development achieved across the succession cohort, the specific promotion-ready evidence each candidate produced, and the manager and sponsor-signed Self Impact Showcases. This report is designed to be presented to talent review panels and where appropriate to boards or executive committees making succession decisions. The evidence standard is named situations, named outcomes, and sponsor co-signature.
