The problem before ProventusHR
Senior technical professionals in energy companies occupy a distinctive professional identity: expertise is currency, precision is virtue, and influence is earned through demonstrable mastery of complex systems. This identity is the foundation of their credibility and the source of their organisational authority. The energy transition required these individuals to operate in commercial and stakeholder contexts where the same behaviours that constituted excellent technical leadership constituted poor commercial leadership. Exactness, precision, and the habit of qualifying every statement had served them well in technical settings. In a commercial negotiation or a government stakeholder dialogue, they were producing the opposite of the intended effect. The organisation had attempted to address this through technical training in commercial skills. The outcome was consistent: the training produced comprehension without behaviour change.
What the diagnostic surfaced
ProventusHR conducted a structured discovery process involving twenty senior technical leaders and eight commercial and regulatory counterparts who interacted with them regularly. The commercial and regulatory stakeholders were candid in ways that internal processes rarely produce: they consistently described the technical leaders as knowledgeable but not easy to do business with. Phrases like talks past me, overly technical, and does not seem comfortable with ambiguity appeared repeatedly. The technical leaders, when asked to characterise the same interactions, described themselves as thorough, precise, and rigorous. The gap between these accounts was the design brief.
The programme was designed around three capability areas: commercial influence, stakeholder navigation under ambiguity, and communication in environments where the audience prioritises direction over detail. A Computer Simulation, the Critical Thinking for Better Decisions simulation, was used in module one to create a safe environment for encountering the specific failure modes that arise when technical leaders attempt to apply their operating style to commercial decision-making contexts. The debrief was designed to surface the precise moment when each participant reverted to technical detail and the commercial impact of that reversion. Individual coaching ran alongside the workshops, focused on the one or two stakeholder relationships where the shift was most commercially consequential for each participant. The final module used a stakeholder navigation simulation in which participants had to achieve commercial outcomes across a complex multi-stakeholder environment with compressed information.
The programme was received with greater engagement than the organisation had anticipated. The simulation format in particular allowed participants to encounter the feedback as data about a scenario rather than judgement about themselves, which reduced the defensiveness that typically accompanies direct feedback in this cohort profile. By module three, participants were self-generating the commercial reframes: converting technical arguments into business language without prompting, in ways that felt authentic rather than performative.
Evidence was tracked against two custom measures: Stakeholder Perception Index scores, drawn from structured ratings by commercial and regulatory counterparts at programme close, and a Commercial Fluency Factor, a composite measure developed for this engagement tracking observable communication shifts in recorded stakeholder meetings. Both measures showed significant movement. Three participants documented specific commercial outcomes in their Self Impact Showcases that they attributed directly to changed behaviour: one negotiation outcome, one regulatory approval that had been delayed, and one commercial partnership that a participant described as having become possible only when he stopped explaining and started listening.
Technical leaders do not lack the intelligence to operate in commercial contexts. They lack the permission to operate differently than their professional identity prescribes. Development that works for this cohort does not ask them to become less technical. It asks them to expand the definition of technical excellence to include the commercial and relational dimensions of their role. When that reframe lands, the behaviour change follows quickly, because this cohort is exceptionally good at optimising toward a clearly defined standard.
