The problem before ProventusHR
CEO succession in Indian private sector banking is a process with multiple simultaneous complexities: regulatory requirements, board dynamics, candidate sensitivities, organisational communication, and the operational risk of succession uncertainty. The CHRO was accountable for the HR dimension of the process but was also inside the politics: she had working relationships with all the internal candidates, she had reporting lines that created perceptions of bias, and she had no external frame of reference for the specific succession architecture questions she was navigating. She needed someone who had seen succession processes go wrong in ways she had not yet encountered, who had the HR architecture knowledge to design a process that would be both robust and defensible, and who could be available when a situation required rapid thought rather than a scheduled advisory session.
What the diagnostic surfaced
The CHRO Advisory engagement was structured as a monthly retainer with fortnightly sessions and availability for brief exchanges on live decisions between sessions. Sathi worked with the CHRO across three concurrent workstreams. The first was succession architecture: the design of the assessment process, the criteria framework, the board engagement rhythm, and the communication strategy for each stage of the succession timeline. The second was talent retention: specifically, the design of holding arrangements for internal candidates who were not selected, including compensation, role evolution, and the personal conversations that determine whether a high-capability leader stays or leaves after an unsuccessful succession bid. The third was board communication: the preparation of board materials, the framing of candidate assessments, and the navigation of specific board dynamics that were relevant to how the succession process would be perceived by different board members.
The advisory ran across twelve months, which covered the full arc from succession process design to final candidate assessment and the post-announcement communication management. The most intensive period was months eight to eleven, when the assessment outcomes were being finalised and the board conversations were at their most politically sensitive. Sathi was available for real-time consultation on several occasions when the CHRO encountered situations that required rapid decision-making under significant ambiguity.
The succession process concluded with a candidate selection that the board endorsed unanimously and that was publicly described as one of the most orderly and credible succession processes in the private sector banking community in recent years. All three internal candidates who did not progress were retained in senior roles. Two have since been promoted. The CHRO reflected that the most significant value of the advisory was not the strategic advice on succession architecture, which she could have reasoned through herself. It was the availability of a trusted thinking partner at the moments when the political and personal dimensions of the process required an external anchor.
CHRO advisory is not consulting. It is not telling. It is the sustained availability of an external thinking partner who has the experience, the HR depth, and the independence to be genuinely useful at the moments when the CHRO most needs to think out loud with someone who is not inside the situation. The value is not in the advice delivered. It is in the quality of the thinking the advice makes possible.
