Phase 1: Diagnostic (Month 1)

Stakeholder interviews establish a baseline: what are the manager's genuine strengths, and what specific leadership behaviours are limiting their impact? The diagnostic is structured to surface what stakeholders observe, not what they are willing to say directly. The coachee receives a synthesis. Together they identify two or three behaviours to work on. Fewer is always better: one behaviour changed durably is worth ten identified and abandoned.

Phase 2: Active Coaching (Months 2 to 10)

Fortnightly coaching sessions work with what actually happened since the last session, not with a predetermined curriculum. Between sessions, the manager conducts monthly feedforward check-ins with their key stakeholders: not asking for feedback on the past, but asking for one idea on how to be more effective on the specific behaviour being developed. This keeps stakeholders engaged as co-owners of the change.

Phase 3: Validated Close (Months 11 to 12)

A final stakeholder survey documents the behaviour change that occurred. The same stakeholders who provided the baseline assessment now rate the same behaviours. The delta is the documented outcome of the engagement. The manager receives a written summary. The organisation receives confirmation of the change that warranted the investment. This is the evidence the sponsor commissioned the engagement to produce.
